GEO vs SEO: What's Actually Different (and What Isn't)

GEO — Generative Engine Optimization — is the practice of improving how often and how favorably AI models like ChatGPT, Perplexity, and Gemini mention your brand in their answers. It gets pitched as "SEO for the AI era," which is close enough to be useful and misleading enough to cause real strategy mistakes.

What SEO and GEO actually have in common

  • Both reward being genuinely useful, well-structured, and clearly written — a page that confuses a search crawler usually confuses a language model too.
  • Both benefit from being mentioned on third-party sites you don't control — backlinks matter for ranking, and third-party mentions matter for what a model has 'read' about you.
  • Both are won gradually, through consistent signal over time, not through a single optimized page.

Where they genuinely diverge

  • SEO optimizes for a ranking algorithm scoring individual URLs. GEO optimizes for a language model's synthesis of an answer — there's no single page to rank, only a pattern of facts the model has absorbed and trusts enough to repeat.
  • SEO rewards keyword-matching and technical crawlability. GEO rewards clarity, specificity, and being easy to quote — a model is more likely to repeat a crisp, unambiguous claim ('X supports real-time sync across 40 tools') than a page dense with keyword variations.
  • SEO results are visible immediately in a rank tracker. GEO has no equivalent live rank — the same prompt can return a different answer on different days or across different models, since it depends on retrieval and generation, not a stored index position.
  • SEO traffic shows up in your analytics as a click. Most AI-answer visibility never generates a click at all — the user got their answer inside the chat and never visited a website, so the only way to know you were mentioned is to ask the models directly and check.

A concrete example

Imagine a page that ranks #1 on Google for "best CRM for small teams" through years of accumulated backlinks and technical SEO work. Ask ChatGPT the same question conversationally, and it may never mention that brand at all — because the model's answer is shaped by what it was trained on and what it retrieves at query time, which can lean heavily on Reddit threads, comparison articles on other sites, or review aggregators the brand never optimized for. Rank #1 and AI-invisible, at the same time, is a completely normal outcome — not a bug in either system.

What this means for a real strategy

Don't replace your SEO effort with GEO — run them in parallel, because they're targeting genuinely different surfaces with genuinely different buyers on each. But do start treating AI visibility as its own measured thing rather than assuming a strong SEO position covers it.
